What the Pomodoro technique is, and the one thing it can't do

Pomodoro asks you to work in 25-minute blocks, and it works for almost everyone on day one. Then it gets dropped. The reason isn't discipline, it's who holds the timer.

The Pomodoro technique rests on one rule: work on a single task for 25 minutes, take a 5-minute break, repeat four times, then take a longer break. Francesco Cirillo developed it in the late 1980s and named it after the tomato-shaped kitchen timer he used as a student.

It works for almost everyone on the first day. By the second week most people have dropped it, and they usually explain that with "I have no discipline." That isn't it.

What Pomodoro is missing: enforcement

Pomodoro draws a boundary, but the boundary has a gate, and the gate is in your hand. Pawlock removes the gate.

  • The timer isn't in your hands. The schedule starts itself at its hour and ends itself. Forgetting to start it or stopping it early isn't possible.
  • It doesn't open before the block ends. An active schedule can't be edited, paused or deleted. The "just two minutes" door never opens.
  • It locks what you chose, not the whole phone. Messages, mail and calendar stay open, so the phone can sit next to you while you work.

What the method gets right

Pomodoro's real job isn't measuring time, it's bounding the work. "I'll finish this topic today" is an open-ended commitment and it is hard to start, because you don't know how long it will take. "I'll look at this for 25 minutes" is a closed one, and it is easy to start, because the end is visible.

Its second benefit is granting permission to stop in advance. When the break is planned, you can tell yourself later while you work. When it isn't, later becomes now.

Where it breaks

You start the timer. You stop the timer. And the phone has no idea the timer exists.

Twelve minutes into the block, when a notification arrives or boredom does, nothing stands between you and the screen. The timer keeps running, but you are already somewhere else. The method's only enforcement is the decision you make in that moment. And that decision is made exactly when your attention is gone.

The cost of that is larger than it looks. In The Cost of Interrupted Work (2008), Gloria Mark and colleagues found that returning to an interrupted task took an average of 23 minutes and 15 seconds. Sophie Leroy's 2009 work on attention residue explains why: when you switch tasks, part of your attention stays behind, most strongly when the previous task was left unfinished.

So a two-minute glance in the middle of a 25-minute block doesn't shorten the block by two minutes. It ends it.

The takeaway

The change that works isn't applying the method more strictly; it is removing the gate. A boundary becomes a boundary at the point where crossing it stops being an option. And that decision has to be made in advance, while you're still clear-headed: asking a distracted person to focus doesn't work, because that person isn't there right now.
